Fertilizers & ammonia
Nitrogen (ammonia, urea, UAN, ammonium nitrate), phosphatic (DAP/NPK/TSP) and specialty fertilizers, plus low-carbon ammonia (blue with CCS, green from electrolysis). Gas is 70-90% of nitrogen cash cost, so economics swing with Henry Hub, TTF and LNG. In 2026 the Iran war and Strait of Hormuz disruption cut off a large share of seaborne urea, ammonia and sulphur. The World Bank urea price roughly doubled from Jan to Apr 2026 (USD 415 to 857/t), then fell back to about USD 408/t by Sep 2026. In response, India launched a new urea capex wave (NIPU-2026), the EU started CBAM's definitive phase while suspending fertilizer tariffs, and US Gulf blue ammonia projects split between go (CF Blue Point) and cancel (Air Products LCEC).

The Cabinet approved NIPU-2026 (15 Jul 2026) with a 12-16% RoE band and fixed-cost INR conversion after 4 years. It targets +10 Mtpa (8-9 gas-based 1.27 Mtpa plants), and ICRA expects INR 80,000-90,000 crore of commitments within 6 months. Import reliance (27% in FY26) is to fall from 2030-31.
- Hormuz shock reprices nitrogen and phosphates2026-2027
The Middle East supplies almost 40% of traded urea (54 Mt) and over a quarter of traded ammonia (16 Mt), ~60-70% of it via Hormuz, plus nearly 50% of seaborne sulphur. Urea doubled between Jan and Apr 2026, then eased from May.

The Middle East produced ~11% of 190 Mt ammonia and 13% of 200 Mt urea (2024) but holds almost 40% of urea trade and over 25% of ammonia trade. ~60% of its urea and 70% of its ammonia exports transit Hormuz. India imports 1.9 Mt ammonia and 4.8 Mt urea from the region.

Middle East urea exports are ~1.8 Mt/month (incl. Iran): Qatar 5.6 Mtpa, SABIC AN 4.7, Oman 3.2, Fertiglobe Ruwais 2.1. Roughly 40% of the export market was at risk once China's absence is included. Egypt urea rose USD 170 to USD 665/t fob in early Mar 2026.

LNG supplies 85% of sector gas, and fertilizers take 55% of India's LNG. NIPU-2026 (+10 Mtpa, 12-16% RoE) is opening an INR 80-90k crore capex cycle for PSUs and JVs (NFL, RCF, HURL, Chambal and others) with licensors KBR/Topsoe/Casale/Stamicarbon/Saipem and EPC from L&T, Toyo, Tecnimont and EIL (PMC). - Chambal Fertilisers and Chemicals Three gas-based urea plants at Gadepan, Rajasthan (~3.4 Mtpa). Large DAP/NPK trader. Exposed to pooled-gas pricing and subsidy receivables.
- Hindustan Urvarak & Rasayan Ltd (HURL) NTPC/CIL/IOCL JV: Gorakhpur, Barauni and Sindri 1.27 Mtpa gas-based plants (NIP-2012 revival). Signed a Coal India MoU (Sep 2026) for coal-gasification urea at Sindri.
- Talcher Fertilizers Ltd GAIL/CIL/RCF/FCIL JV building India's first coal-gasification urea plant (1.27 Mtpa). Cost has risen to ~INR 19,000 crore and the project is ~4 years behind schedule.
- Rashtriya Chemicals and Fertilizers / National Fertilizers / FACT PSU urea, complex fertilizer and caprolactam producers. RCF/NFL are candidates for NIPU-2026 brownfield 1.27 Mtpa units and NFL runs urea import tenders.
- Coromandel International India's largest private phosphatic player (Kakinada, Vizag, Ennore and NACL). Commissioned its Kakinada phosphoric/sulphuric acid plants in Mar 2026 to backward-integrate.
- Paradeep Phosphates DAP/NPK at Paradeep and Goa, with an INR 4,000 crore expansion MoU (2025). A green ammonia offtaker in the SECI 2025 auction.
- Deepak Fertilisers and Petrochemicals Ammonia (Taloja ~0.5 Mtpa), nitric acid and technical AN for mining explosives. Merchant ammonia buyer/seller.
- CF Industries Largest North American nitrogen producer (~10 Mtpa gross ammonia). H1 2026 adjusted EBITDA USD 2.18bn. 40% owner/operator of Blue Point One (1.4 Mtpa blue ammonia, USD 3.7bn, start-up 2029). Wrote off its green hydrogen project at Donaldsonville in Feb 2026.
- Nutrien Potash, nitrogen and phosphate producer plus a large retail network. Paused the Geismar blue ammonia project in 2023.
- Koch Fertilizer Private. Acquired OCI's Iowa Fertilizer Co. (2024). Major US Midwest nitrogen supplier.
- The Mosaic Company Phosphate and potash leader (Florida, Saskatchewan, Brazil). Large buyer of ammonia and sulphur, so exposed to the 2026 sulphur spike.
- Woodside (Beaumont New Ammonia) Bought OCI's 1.1 Mtpa Beaumont ammonia project (USD 2.35bn), designed for lower-carbon ammonia with CCS.
- Yara International Largest European nitrogen producer, with global premium NPK and Climate Choice low-carbon offerings. Restructured high-cost European ammonia since the 2022 gas shock. Walked away from the Air Products Louisiana blue ammonia deal (2026) and signed the NEOM green ammonia marketing deal (Aug 2026).
- BASF / SKW Piesteritz / Grupa Azoty / Borealis-AGROFERT EU gas-exposed ammonia and urea producers. Repeated curtailments when TTF exceeds ~USD 15-20/MMBtu, and CBAM plus tariff relief on imports squeezes them.
- QAFCO (QatarEnergy) World's largest single-site urea producer (~5.6 Mtpa). Exports depend on Hormuz, so it was disrupted in 2026 alongside Qatar LNG force majeure.
- SABIC Agri-Nutrients / Ma'aden SABIC AN ~4.7 Mtpa urea. Ma'aden is a phosphate/DAP and ammonia exporter. Gulf-coast plants need Hormuz or the East-West bypass.
- Fertiglobe (ADNOC) / OMIFCO / Sohar Fertiglobe Ruwais ~2.1 Mtpa urea, trucking product around Hormuz in 2026. Oman ~3.2 Mtpa urea. Combined Gulf urea exports were ~1.8 Mt/month before the war (CRU).
- NEOM Green Hydrogen Company ACWA Power/Air Products/NEOM. 2.2 GW electrolysis and ~1.2 Mtpa green ammonia on the Red Sea (Hormuz-independent). Construction finished in 2026 and Yara will market the product.

- Larsen & Toubro / Engineers India / PDIL Indian EPC and PMC: L&T heavy fabrication (reactors, HP urea vessels). EIL handles PMC for HURL/RFCL/NIPU projects. PDIL (unlisted PSU) does fertilizer consultancy.
- Wison Engineering / Chinese EPCs Coal-gasification and syngas EPC (Talcher package). Lower cost but carries interface and security-review risk in India.
- Siemens Energy / Baker Hughes / MAN Energy Solutions / Elliott Syngas, ammonia refrigeration and CO2 compressors and steam turbines. These are the longest-lead items (18-30 months).
- Linde / Air Liquide Air separation units and industrial gases. Linde is investing USD 400m+ in an on-site ASU for Blue Point.

- Indian farmers via government-controlled MRP ~40 Mt urea/yr plus DAP/NPK. Urea MRP is fixed, so the exchequer absorbs input cost (FY27 BE INR 1.71 lakh crore, which could hit ~INR 3 lakh crore).
- US Corn Belt & Brazil (soy/corn/sugarcane) Brazil imported 8.3 Mt urea (~40% from the Middle East), making it the most exposed market to Hormuz. US demand is driven by corn acreage and the NOLA price.
- EU arable farmers Hit by high nitrogen costs in 2026. The EU suspended MFN tariffs on ammonia/urea/N fertilizers to mid-2027 (excluding Russia) while keeping CBAM.
- Japanese/Korean utilities (JERA, Hokkaido Electric) JERA will buy 492 kt/yr from Blue Point from 2030 for 20% co-firing at Hekinan. Supported by Japan's CfD and JPY 586bn of FY2025 subsidies.
- Industrial ammonia users (nitric acid, AN explosives, caprolactam, acrylonitrile, DEF/AdBlue) About 30% of ammonia goes to non-fertilizer uses (IEA). Technical AN for mining is the main one in India and Australia.

Merchant producers (US/EU/ME) sell urea/ammonia/UAN/DAP at global benchmark prices (NOLA, Middle East fob, Tampa), with margin = price - gas × intensity - fixed cost. India urea plants are cost-plus: the MRP is fixed, the government reimburses variable cost (gas pass-through at energy norm) plus fixed cost with a 12-16% RoE under NIPU-2026, and P&K fertilizers get nutrient-based subsidy per kg N/P/K. Blue/green ammonia is sold under long-term take-or-pay offtakes (JERA/Mitsui, SECI, H2Global) supported by 45Q, CfDs or auction subsidies.

How Capibud uses this pack
A pack is a starting position, not a forecast. When a fertilizers & ammonia decision opens in Capibud, pack v1.0.0 is copied in and pinned to that decision. The 18 parameters, 12 swing factors and templates the committee saw stay attached to the decision record, even after the pack is next refreshed.
